When there's a massive fire, firefighters see what the rest of us cannot. To most people, smoke is just something to avoid. To a firefighter, it's vital information:

  • Thick black smoke = plastics or chemicals burning

  • White or gray smoke = moisture or a fire starved of oxygen

Why obsess over these details? Because opening the wrong door could feed the fire rather than contain it.

That's systems thinking! It's your ability to see hidden patterns from the parts you can observe.

The Coffee Shop System

Go to any coffee shop today and watch the system in action: customers, a menu, a cashier, a barista, an espresso machine.

These parts are connected by the flow of an order. The customer chooses, the cashier enters it, the barista prepares it, the customer receives it.

That's the system!

Once you start observing these connections, you move from looking at isolated parts to understanding patterns.

🟢 Why We Get Systems Wrong: 3 Traps

If systems are just parts and connections, why do we get so confused? There are three primary traps:

1. Misidentifying the System

There are four distinct types of systems, each requiring a different approach. If you don't know which system you're in, you'll apply the wrong solution.

2. The Cobra Effect (Perverse Incentives)

In early 1900s Delhi, the British government offered a bounty for dead cobras to reduce the snake population. The result? People began breeding cobras to collect the bounty. When you attach a reward to the wrong metric, people optimize for the reward and ignore the actual goal.

3. Delayed Feedback Loops

For most of the 20th century, smoking provided instant gratification (stress relief, social bonding), but the damage (lung cancer) arrived decades later. When consequences are delayed, it's easy to misjudge the system.


🟠 The 4 Types of Systems (And How to Handle Them)

1. Clear Systems

The Reality: Cause and effect are obvious and directly observable.
The Example: Following a recipe, or Van Halen's legendary M&M contract clause demanding all brown M&M's be removed. This wasn't rockstar nonsense—it was a brilliant "canary in the coal mine." If the venue missed this tiny detail, the band knew they likely missed critical, dangerous details in the stage setup.
Your Action: Follow the process. Use checklists. Be precise, not clever.

2. Complicated Systems

The Reality: Cause and effect exist, but they're hidden. The answer is discoverable, but it requires deep analysis.
The Example: Medical diagnoses, enterprise architecture, choosing a mortgage.
Your Action: Slow down and find the right expert. Not just any expert—the right specialist.

3. Complex Systems

The Reality: Cause and effect can only be understood in hindsight. The environment is constantly shifting.
The Example: Merging two companies with different cultures, implementing AI change management, raising a teenager. What worked last week may fail this week.
Your Action: Run small experiments. You can't be precisely right; you can only be directionally right. Test, adapt, course-correct.

4. Chaotic Systems

The Reality: The link between cause and effect is completely broken. Information is incomplete and changing rapidly.
The Example: The 1982 Tylenol cyanide crisis. Johnson & Johnson didn't have time to analyze.
Your Action: Act first, stabilize, create safety. The biggest mistake in chaos is analysis paralysis. Stop the bleeding first; understand why later.

Real life doesn't come with labels. To figure out which system you're in, use D.A.R.T.:

  • D - Deconstruct: Break the problem into sub-parts. Are they stable or shifting?

  • A - Analyze: What's the connection between cause and effect? Obvious (Clear)? Discoverable (Complicated)? Emergent (Complex)? Broken (Chaotic)?

  • R - Recognize: Have I seen this pattern before?

  • T - Test: Run the smallest possible test before committing (Skip this in Chaotic systems—act immediately).
